Drywall buyout looks straightforward. One trade, one scope letter, one sub. But drywall scopes hide more ambiguity than almost any other trade package — and the disputes that follow are predictable and avoidable.
Wall blocking ownership, gypcrete naming collisions, and hollow metal door frame supply-and-install splits are the three items that generate the most friction between drywall subs and GCs on commercial projects. None of them are exotic. All of them get missed repeatedly.
This article breaks down why each gap happens, what the scope letter must say to close it, and how to stop relying on sub goodwill to fill in the blanks.
Drywall is a coordination trade. It touches framing, MEP rough-in, specialties, envelope, and finishes. Every one of those intersections is a potential ownership gap.
The problem compounds because drywall specs are often split across multiple spec sections: 09 21 16 (gypsum board assemblies), 09 83 00 (acoustical room components), 03 54 00 (cast underlayments, where gypcrete often lives), and Division 08 for hollow metal frames. When scope items live in different sections, no one sub reads all of them — and GCs often don't reconcile them during takeoff.

Wall blocking is wood or steel backing installed inside stud cavities. It supports grab bars, handrails, casework, toilet accessories, TV mounts, signage brackets, and anything else that gets bolted to a wall.
Blocking locations are typically shown on architectural or specialty drawings. But the scope letter often just says "framing and drywall as per drawings." That sentence says nothing about who supplies the blocking material, who installs it, or who is responsible for coordinating locations with the specialty subs.
The drywall sub assumes the GC will supply blocking, or that another sub is handling it. The GC assumes the drywall sub is covering it as part of rough framing. Neither party is wrong — the scope letter created the ambiguity.
On a mid-size commercial project, blocking scope can run $15,000–$60,000 depending on the number of specialty items. That's a real change order if it's not assigned.
The scope letter needs to explicitly state:
A Pre-Construction Lead at a Top-ENR Canadian GC put it plainly: "It's descriptive — bread, put it on a plate, use the open jar. You have to get to that level of detail or else they'll just be like, 'you didn't tell us that.'"
That's the standard. Blocking is no different. If you don't write it down at the peanut-butter level of detail, you'll pay for the omission.
Gypcrete (gypsum concrete underlayment) is one of the most reliably misassigned items in commercial construction. The naming collision is structural: "gypcrete" is not a standard CSI spec section name. It lives in Section 03 54 00 (Cast Underlayments), not in the drywall section. But on drawings, it often appears in wall sections drawn by the architect — right next to drywall assemblies.
Drywall subs see it on the drawings and assume it's in their scope. Concrete subs see it in the spec and assume it's theirs. The GC's scope letter says neither — it just says "drywall as per spec" and "concrete work as per Division 3."
Now no one has explicitly covered it, or both subs have priced it. Either way, there's a dispute at buyout.
"Gypcrete" is a brand name, not a spec term. Architects use it colloquially in drawing notes. But the spec may call the same product "gypsum underlayment," "cast underlayment," or "self-leveling topping." If your drywall sub searched for "gypcrete" in the spec and didn't find it, they may have excluded it from their bid entirely — without telling you.
This is not sub negligence. This is a documentation problem. It happens because project sets are inconsistent in how they name the same product.
The scope letter needs to:
If you're issuing the drywall scope letter and gypcrete is the drywall sub's responsibility, say so explicitly. If it's going to a specialty flooring sub, exclude it from the drywall scope by name.
Vague incorporation language — "all work shown on drawings and described in specifications" — will not hold up when both subs show up at buyout claiming they didn't include it. As one Estimating Manager at a Canadian ICI GC noted: "We have less subs who just kind of do a gentleman's agreement — they've become more quick to clarify that we're not including that one piece of scope."
You need to beat them to it.
Hollow metal door frames live in Division 08 (Openings). But they are installed by the drywall sub — set in the stud framing, grouted, and prepped for the door hardware sub. The spec responsibility and the field responsibility are in different divisions. That split is where scope gaps form.
Drywall subs often price frame installation but exclude frame supply. The hollow metal supplier (Division 08) delivers frames to site but may not include installation in their scope. Unless the GC explicitly assigns both supply and install to a single trade in the respective scope letters, the frames sit on the loading dock and no one is on the hook to set them.
Most hollow metal frames in masonry or CMU conditions require grouting — concrete or mortar poured into the frame to anchor it. In stud framing, grouting is less common but still specified. When it is specified, the scope letter needs to state explicitly who handles it: drywall sub, masonry sub, or concrete sub.
This is not a $5,000 line item. On a large institutional project with 150–300 door openings, frame supply and installation is a $200,000–$500,000 scope item. It cannot be left to inference.

The Scope Gap Playbook documents a recurring pattern here: GCs issue drywall scope letters that reference "doors and frames as per Division 08" without assigning installation. The drywall sub excludes it. The hollow metal supplier excludes it. The gap shows up at buyout — or worse, in the field when frames are missing from walls that are already drywalled.

That phrase is not a scope assignment. It is a placeholder. It tells the sub that the GC has not done the work of reconciling the drawings with the spec with the scope letter — and that disputes are coming.
Subs know this. They price accordingly. Either they pad their bid to cover ambiguity, or they exclude the ambiguous items and wait to bill them as change orders. Either way, the GC pays.

Pull the architectural reflected ceiling plans, wall sections, and door schedule before you open your scope letter template. List every item you see — blocking locations, gypcrete assemblies, frame types — before you write a single line of scope.
Search for "gypcrete," "gypsum underlayment," and "cast underlayment" in both the drawings and the spec. Confirm they refer to the same product. Note the spec section. Assign it to one sub — then put that section number in the scope letter.
Coordinate blocking locations from the architectural, specialty, and equipment drawings before the drywall sub starts framing. The scope letter should require the drywall sub to hold framing at blocking locations until the schedule is issued and confirmed.
Issue the drywall scope letter and the hollow metal supplier scope letter at the same time. Review both for supply and install assignments before you send either. Gaps are easier to catch when both documents are open side by side.

A drywall scope letter is the document a GC issues to a drywall subcontractor during buyout. It defines exactly what work the sub is responsible for — framing, boarding, taping, blocking, accessories, and related items. It is the binding reference for what is and isn't included in the subcontract.
Typically the drywall sub installs wall blocking, since they control the stud framing. But material supply is frequently unassigned. Leaving this unassigned creates a gap at buyout or in the field.
"As per plans and specs" is not a scope assignment. It is an invitation to dispute. Subs read it as GC shorthand for "we haven't reconciled the documents." They will price conservatively, exclude ambiguous items, or bill them as change orders. Scope letters need explicit, drawing-referenced item assignments — not boilerplate incorporation language.
